You spent weeks finding the right person. You interviewed them, you hired them, they actually showed up on day one – and then you handed them a login, pointed them toward the bathroom, and told them to follow Bob around. That is not onboarding. That is how good hires wash out in thirty days while you wonder what went wrong.
In this episode, Jeff and Luke make the case that hiring gets someone in the door – but onboarding determines whether they stay, whether they perform, and whether they actually become part of what you are building. Jeff breaks down what those first two weeks really need to accomplish: the new hire is quietly figuring out how things work, what is expected of them, what they can get away with, and whether they made the right decision coming to work for you. A good onboarding process does not have to be complicated – it just has to be consistent. That means a seven-day checklist covering what they should learn, who they should meet, which systems they need access to, which policies they need to understand, and which processes they need to observe before they try to run them. It means assigning a mentor – not a manager, but someone they can ask the embarrassing questions without fear. And it means teaching them not just what to do but why you do it that way, because that is how culture gets passed on instead of accidentally dismantled by someone who never knew it existed. Luke adds the five-things framework – every position has five things a person must master to succeed in that role. Write them down, train on them, practice them, and then measure them. AI can help you get those things out of your head and into a checklist in minutes. But do not confuse having materials with actually training – training takes repetition, coaching, and feedback, and it does not end after the first month.
Your assignment this week: build a seven-day onboarding checklist for every position in your dealership. Assign every new hire a mentor on day one. Define the five things each role must master and write them down. Then after a couple of weeks, ask your newest employee what is still confusing and how you can make the next onboarding even better. They will tell you – especially if they plan to stay.
